Hiring Into a Leaky Ship: The Turnover We Can Actually Prevent

We keep pouring budget into hiring, but we’re pouring it into a leaky ship.

Steve Jobs once recalled his predecessor describing Apple as a ship taking on water, while his job was to point it in the right direction.

In recruiting, we're often doing both: steering toward hiring goals while replacing the people we've already brought aboard.

In one segment of insurance sales, LIMRA reported just 15% four-year retention with the hiring company. Customers tell me retention is getting worse in 2026.

“We’re in a high-turnover industry.”

But how much of that turnover is truly inevitable?

Some employees leave for reasons employers can't control. Others leave because of problems that could have been identified earlier.

TA hears these stories firsthand. Combined with finance and operations data, those insights can reveal where changes might help.

Recruiting sees the cost of replacing someone. Operations sees lost productivity. Finance sees the expense. Managers see the disruption.

No single department sees the entire leak.

We've built sophisticated systems to measure the cost of acquiring employees, yet often struggle to connect the information needed to understand the cost of losing them.

AI can help connect those signals, revealing patterns that individual departments otherwise might miss.

Some of the most important retention decisions happen before an employee's first day.

At Talroo, Clarity helps candidates understand expectations and requirements before applying.

Hiring sources matter, too.

Amanda Thiele shared that she moved her Amazon DSP hiring budget to Talroo because, in her experience, Talroo hires stayed longer.

Eliminating turnover entirely may be impossible. But that doesn't mean we should accept the turnover we can prevent.

It's to understand which leaks we can fix, which we need to manage, and what each is costing us.

“High-turnover industry” describes where we are.

It doesn’t have to determine where we stay.
